Set up an eval harness

Build a small but real evaluation harness for an LLM app. Golden set, automated runs, regression detection, CI integration. The thing that turns "we'll know if quality drops because someone will complain" into "we'll know in 90 seconds when someone opens a PR."

Prerequisites

  • Python 3.11+
  • An Anthropic API key (or OpenAI - swap the client)
  • ~30 minutes

Step 1: Project layout

Step 2: Build a golden dataset

Save 25-100 carefully curated test cases. The more diverse, the better. Save as datasets/golden.jsonl:

This is a starter set. For production, build from real user queries (with PII redacted), failure modes you've seen, edge cases you discover, and intentional distractor questions. 100-200 cases is the sweet spot for most projects.

Step 3: Write the runner

Step 5: Compare runs (regression detection)

After every prompt change, compare against the previous run. Add a diff.py:

Step 6: CI integration

Add to .github/workflows/eval.yml:

The PR fails if any case regresses.

Verification

You know it works when:

  • python eval.py runs to completion
  • The summary table shows pass rate per category
  • results/run-*.json contains per-case detail
  • A deliberate prompt change that breaks things shows up as passed: false in the diff

Extensions

  • More evaluators: latency thresholds, cost ceilings, schema validation against JSON schemas
  • Adversarial cases: prompt injection attempts, jailbreaks, edge cases
  • Run on multiple models: parametrize MODEL, run the suite against Claude / GPT / open-weights, compare
  • Move to a managed tool: LangSmith / Langfuse / Braintrust / Phoenix for richer dataset versioning, sharing, dashboards
  • Online evals: pipe a sampled fraction of production traffic through the same evaluators, track quality over time
